Turning 100-Page Retailer Compliance Guides Into Rules That Prevent Chargebacks

An LLM reads each retailer's vendor manual into machine-enforceable rules that drive your order-to-cash pipeline, so violations get caught before they ship, not billed back after.

Every retailer ships a vendor routing and compliance guide: a hundred-plus pages of PDF covering carton labels, ASN timing windows, packaging, palletization, EDI specs, and a penalty schedule for each. Staying compliant meant a human reading each manual and remembering it. Misses became chargebacks, and every new account meant starting that reading over.

01 The Challenge

Each retailer's guide is dense, specific, and different: this retailer wants the ASN within an hour of shipment, that one wants a particular GS1 carton label in a particular spot, another fines you for the wrong pallet height. The penalties are real money. Operations was expected to absorb all of it from memory, and onboarding a new retail account meant one person reading a hundred pages and translating them into "things we must not get wrong." Inevitably, rules were missed, and the misses came back as compliance chargebacks weeks later.

The knowledge existed. It just was not in a form the pipeline could use.

02 The Approach

Extract the manual into structured, versioned, machine-enforceable rules, with a human signing off

The governing rule: every rule is extracted with a citation to its source page, validated by a person, versioned, and wired into the order-to-cash pipeline as an automated check, so compliance is enforced before a shipment goes out rather than remembered after.

The decision that made it trustworthy was provenance: the model returns the exact page and clause each rule came from, so Operations can verify it in seconds and so the rulebook stays auditable when a retailer updates the guide. On top of the structured rules sits a plain natural-language interface ("what is this retailer's ASN deadline and carton label spec?") so the team gets answers without paging through a PDF.

What we deliberately did not do: no blind trust in the extraction (every rule is human-approved before it can block a shipment), and no hard-coding. The rules are data, versioned as guides change.

03 The Build

Read the guide, extract the rules, enforce them in the pipeline

Each compliance guide is ingested as a PDF and read by Claude Opus 4.8 (vision for the document, with the full guide held in context) into a structured rule schema: rule type, condition, value, penalty, and the source page. Operations validates the extracted rules in a TypeScript console; approved rules are stored and versioned in PostgreSQL. Those rules then drive checks inside the order-to-cash pipeline from the EDI build, validating ASN timing, labeling, and packaging before a shipment is released and flagging risk in advance. A retrieval layer (pgvector over the guides plus the structured rules) powers a natural-language query interface, with Claude Haiku 4.5 answering, each answer linked to the source clause.

The rules feed the routing and ASN logic the EDI build already runs, so enforcement happens inside the existing pipeline rather than as a bolt-on.

Operations can ask what any retailer requires and get an answer in seconds, linked to the source clause. And when a retailer reissues its guide, re-extraction surfaces exactly what changed.

The rules are the connective tissue between the retailers' requirements and the brand's order-to-cash pipeline. As guides change, re-extraction keeps the pipeline current, and the same structured rulebook can drive vendor scorecards and pre-emptive alerts, so compliance becomes a system property rather than a person's memory.
